Performance Max for eCommerce sounds like a dream. You give Google your products, a budget and some images, and it shows your ads on Search, Shopping, YouTube, Gmail, Display and Maps. The problem is that many shop owners switch it on, watch the spend climb, and still cannot tell if it is making any money.

The good news is that Performance Max (often shortened to "PMax") is not a black box you have to accept. It is a machine that follows the signals you give it. Feed it clean data and clear goals, and it can become one of your most profitable campaigns.

What Performance Max for eCommerce actually does

Performance Max is a Google Ads campaign type that uses automation to decide where your ads show, who sees them and how much to bid. For online stores, it pulls product details from your Google Merchant Center feed. That feed is the list of your products, prices, images and stock levels that Google reads.

Instead of choosing keywords and placements, you give Google:

  • A goal, such as a target return on ad spend (ROAS). ROAS means how much revenue you get back for each unit you spend, so a 4x ROAS means 4 euros back for every 1 euro.
  • Assets, such as headlines, descriptions, images and videos.
  • Audience signals, which are hints about who your buyers are, like past customers or people searching for your product types.
  • Conversion data, which tells Google which clicks turned into sales and how much each sale was worth.

Conversion data matters most. If your tracking is broken, Performance Max will happily optimise towards the wrong thing.

Step 1: Fix your conversion tracking first

Before you spend a single euro, check that every purchase is recorded correctly in Google Ads. This is where most stores lose money without knowing it.

  1. Check your purchase conversion action. In Google Ads, go to Goals, then Conversions. Make sure there is one main "Purchase" action set as primary, and that it records the real order value.
  2. Remove duplicates. If both a Google Ads tag and an imported GA4 key event count the same sale, Google sees two sales. Keep only one as primary.
  3. Turn on Enhanced Conversions. This sends a scrambled (SHA-256 hashed) version of the customer's email from your checkout to Google. It helps Google match sales it would otherwise miss because of cookie limits.
  4. Set up Consent Mode v2 if you sell in the EEA. It is required for European traffic, and without it Google Ads can lose a large part of its data.
  5. Test a real order. Place a test purchase and confirm the conversion and its value show up in Google Ads within a day or so.

Step 2: Clean up your product feed

Your Merchant Center feed is the shop window for Performance Max. A weak feed means weak ads. Focus on these basics:

  • Clear product titles. Put the most important words first, such as brand, product type, colour and size. "Trailpro Running Shoe Men Blue Size 42" beats "TP Shoe 42".
  • Good images. Use a clean main image on a plain background.
  • Correct prices and stock. Products that are out of stock or have mismatched prices can get disapproved.
  • Custom labels. These are extra tags you can add to each product, like "high margin" or "best seller". They are the key to the next step.

Step 3: Split products by profit, not just category

This is the step that turns Performance Max from "busy" into "profitable". Not every product makes you the same money. A 15 euro accessory with a thin margin should not get the same target as a 200 euro product with a healthy margin.

Use custom labels to group products into a few buckets, then run separate campaigns or asset groups for each. A simple setup could look like this:

Step 4: Build strong asset groups and audience signals

An asset group is a bundle of headlines, descriptions, images, videos and audience signals that Performance Max mixes and matches into ads. Treat each asset group like a mini campaign for one theme or product group.

  1. Write several headlines and descriptions. Mention benefits, offers and what makes you different, such as free returns or fast delivery.
  2. Add real images and at least one video. If you skip video, Google may create one automatically from your images, and it often looks basic.
  3. Add audience signals. Upload your customer list and add the search themes your buyers use. Signals are hints, not hard limits, but good hints help the campaign start faster.
  4. Check final URL expansion. This setting lets Google send people to other pages on your site. For most stores, we keep it off or limited so traffic lands on product or category pages.

Step 5: Protect your brand and your budget

Performance Max loves to show ads to people who were already searching for your shop name. Those sales look great in reports, but many of them would have happened anyway.

To keep the numbers honest:

  • Use brand exclusions so Performance Max does not take over searches for your own brand name. Run a small separate brand Search campaign instead.
  • Add negative keywords at campaign level for searches you never want, like "free", "jobs" or competitor names you do not want to target.
  • Look at the channel and search term reports every week. They show where your money is going, so you can spot waste early.
  • Consider the new customer goal if growth matters more to you than repeat buyers. It tells Google to value first-time customers higher.

Step 6: Give it time, then adjust slowly

Performance Max needs a learning period, and results can swing in the first few weeks. Changing things every few days can reset that learning. Wait about two weeks between major edits, and change targets in small steps of around 10 to 20 percent at a time.

Yes, as long as tracking is solid and you have enough sales for Google to learn from. With very few sales each month, a tighter campaign with fewer product groups usually works better.

How much budget do I need for Performance Max?

There is no fixed minimum, but the daily budget should comfortably cover several sales at your target cost. If your budget only pays for one sale a week, the campaign will learn slowly. Work it out from your margins and target cost per sale first.

Should I run Standard Shopping alongside Performance Max?

It can make sense for testing or for products you want full control over. Be aware that Performance Max usually wins the auction when both target the same products. Many stores run Performance Max as the main campaign and keep a separate brand Search campaign.

How long before Performance Max shows results?

Expect around two to six weeks before results settle, depending on how many sales you get. Judge it on a full month of data, not the first few days.
